I think it depends on the temperature of the milk, if ytou have just take the bottle of milk out of the refrigerator it is better to wait just before you want to drink the coffe in order to put the milk on it. But if you have boiled the milk and the temperature of the milk is higher than the coffe ones you can put it just right now because due to the termodinamic rules the coffe will balance the temperature with the milk ones and then gradually go down depending on the time you wait until you drink it.
